In conversation with Heidi and Laurent

Member Spotlight: Meet Laurent Houdremont, Head of Food Solutions & Sustainability at Sodexo Hong Kong and a man on a mission to make your lunch more climate-friendly.

In a city obsessed with efficiency and excellence, Sodexo Hong Kong is proving that sustainability can be served daily starting with a bold idea: carbon-labelled menus.

Transparency, data, and carbon labels that empower students to choose low-impact meals.

🍽️ What’s on the Menu? Data, Transparency… and Climate Action

You’ve seen calorie counts. Maybe allergen warnings. But what if your lunch came with a carbon label?

That’s what Sodexo is rolling out in Hong Kong — a simple colour-coded label that tells you how much carbon was emitted to make your meal.

Think traffic lights: green for low-carbon dishes, red for high. Easy. Eye-opening. Effective.

“We want to empower people to make better-informed choices” says Laurent. “Carbon labels are a tool for change.”

🌍 Why Hong Kong? Why Now?

According to Laurent, Hong Kong’s compact scale and international mindset make it the perfect testing ground.

Sustainability is no longer niche — it’s an expectation. Sodexo Hong Kong, a proud Future Green member, is stepping up by aligning its operations with global carbon reduction targets, aiming to slash emissions from its food services by the end of 2025 contributing to reach it’s long-term Net Zero goals by 2040.

This isn’t just a corporate checkbox — it’s cultural shift in kitchens, cafeterias, and communities.

Carbon-labelled menus make climate impact visible — one meal at a time.

🏫 The Pilot That Proved the Point

One standout trial? An all-plant-based Biodiversity Summit menu at Chinese International School, co-created with chefs, students, and Future Green.

“It wasn’t just about reducing emissions” Laurent explains. “It was about learning. The chefs, the students — everyone got involved.”

The result? Clear labels, real data, and plant-based dishes that were both climate-smart and crowd-pleasing.

Students at Chinese International School celebrate sustainability initiatives during their Biodiversity Summit.

📊 Measuring What Matters

Right now, Sodexo Hong Kong is in the early phase: roll out, educate, and gather feedback.

They’re not just measuring sales, they’re tracking shifts in behaviour. Are customers picking more green-labelled dishes? Are chefs experimenting with Future 50 Foods and local ingredients?

“It’s a two-step approach: raise awareness first, then watch the habits evolve” says Laurent.

And yes, Hong Kong even has local milk and honey now. Their sourcing team is pushing boundaries while keeping taste and nutrition top of mind.

Sodexo’s sustainable initiatives of locally sourced honey, made in Yuen Long!

🔧 Localising a Global Vision

One of Sodexo’s biggest strengths? It’s global. One of its biggest challenges? Also being global.

What works in Paris might not work in Causeway Bay. That’s why Laurent’s team is localising Sodexo’s global sustainability strategy, adapting it to the tastes, ingredients, and dining habits of Hong Kong.

From short supply chains to sustainable seafood, cage-free eggs to energy-efficient kitchens — this is holistic food system thinking, not greenwashing.

🚀 What’s Next?

Carbon labelling is just the start. Sodexo Hong Kong is continuing to:

Expand use of Future 50 Foods

Reduce packaging waste and kitchen energy use

What did I learn on this 15k USD course, and did not learn? Why I paid more than the price of a Cambridge Post Grad Cert course at AJ&Smart’s Full Stack Facilitator? Here are a few thoughts after a somewhat conflicting experience.

It took just a week in Palo Alto to realise something I probably should have known all along: I’m already a top 1% facilitator (and trainer). The only catch? I haven’t been charging like one.

I’d arrived expecting a deep dive into technical wizardry — complex tools, fancy frameworks, maybe even a few intimidating acronyms. Instead, what I found was far softer, subtler, and in its own way, far more confronting. My days were punctuated by reflection walks under Californian skies, quiet meditation, and the occasional brutally honest conversation with myself. This wasn’t about learning a new piece of software or frameworks (which was what I was expecting). It was about remembering who I already was.

Collaborating with brilliant facilitators from across the globe — sharing ideas, energy, and a love for the craft.

When You Teach, You See Yourself More Clearly

One of the unexpected joys was teaching those earlier in their facilitation journey. Watching their eyes light up when a concept clicked — whether it was the art of staying neutral in heated discussions or how to design a workshop that actually delivers — reminded me why I do this work.

The essentials: neutrality, active listening, questioning — the toolkit every facilitator should master.

It’s easy to forget, in the thick of client projects, that what feels second nature to you is brand new to someone else. And there’s a quiet satisfaction in passing the baton, knowing you’ve helped someone skip a few years of trial-and-error.

The Harsh Truth About Collaboration

Here’s something that hit me squarely between the eyes: collaboration, as it’s currently practised in most organisations, is broken. Not because people don’t care, but because we’re simply not taught how to hold effective meetings.

We throw people into rooms (or Zooms) and expect magic. But without structure, without clarity, without someone holding the process, decisions drift, voices go unheard, and momentum fizzles. The phrase “people don’t change” gets tossed around in ethics debates — but in facilitation, it’s different. It’s not about transforming someone’s personality; it’s about shifting the conditions so the meeting flows.

Even making decision-making meetings 10% better can have an outsized impact. And the techniques aren’t rocket science — they’re just rarely taught, let alone embedded into team culture.

The books that sparked new thinking and elevated our facilitation craft.

The Aha Moment

By the end of the week, surrounded by piles of books and scribbled notes, I realised that the gap I’d come to Palo Alto to fill wasn’t a skill gap. It was a confidence gap — and a pricing gap.

I’m not “working towards” being a top-tier facilitator. I am one. Right now. The only shift left is owning it — in how I talk about my work, how I choose my projects, and yes, how I set my fees.

And that, perhaps, was the real full-stack lesson: not just the tools, but the self-awareness to stand fully in the work you already do brilliantly.

In conversation with Heidi and Punam

Member Spotlight: Punam Chopra isn’t just the founder of FERM—she’s also the visionary behind Hong Kong’s organic pioneer, SpiceBox Organics. With one brand, she transformed how the city shops for certified organic foods. With the other, she’s reinventing how we think about plant-based protein.

In this spotlight, we dive into how Punam took a centuries-old food—tempeh—and reimagined it for modern kitchens, diverse diets, and a planet that needs more sustainable food choices. From chickpea and black bean tempeh to ready-to-eat “FERMily Faves,” she’s proving that plant protein can be clean, convenient, and crave-worthy.

Born from a passion for clean eating and mindful living, FERM is turning humble beans into gut-friendly, nutrient-rich protein powerhouses—one FERMentation cycle at a time.

From Organic Roots to a Protein Revolution

FERM didn’t appear out of nowhere—it grew naturally from Punam’s years of building SpiceBox Organics, a one-stop shop for certified organic pantry staples, whole foods, and eco-friendly household products.

After years of helping people access clean food, Punam saw a new opportunity: to bring unprocessed, protein-rich, plant-based foods to a wider audience. Tempeh was the perfect fit—not only high in protein, but also a complete protein when FERMented, with benefits for gut health and digestion.

Why FERM’s Tempeh is Different

Traditional tempeh is made from soybeans. FERM goes further. Its range includes chickpea, mung bean, lentil, and black bean varieties—each organic, non-GMO, and chosen for flavor, nutrition, and environmental impact.

By diversifying protein sources, FERM reduces reliance on monocrops like soy, supports soil health, and offers options for those with allergies or sensitivities.

As Punam explains, “Every bean that ferments becomes more nutritious. So why stop at one?”

More Than Just a Block of Tempeh

If you’re picturing a plain, dense block—think again. FERM’s lineup includes:

Ready-to-cook tempeh blocks for home chefs and restaurants

FERMily Faves—ready-to-eat patties, mince, and meatballs for quick, healthy meals

Recipes on the FERM website to spark creativity in the kitchen

It’s not just about slow cooking and mindful rituals. FERM is equally about convenience without compromise—making clean eating possible even on your busiest days.

Sustainability at the Core

Every decision at FERM comes back to sustainability. That means:

Only using organic, non-GMO beans

Minimising environmental impact in packaging and sourcing

Exploring regional production partnerships to expand without the heavy carbon footprint of frozen freight

“If it’s not sustainable, it’s not happening,” says Punam. It’s that simple.

Tempeh for Every Cuisine

FERM tempeh is as versatile as it is nutritious. Local Hong Kong restaurants are using its black bean tempeh in Mapo Tofu, while international chefs are reinventing tacos, pasta sauces, and grain bowls with it. School lunch programs are even serving FERM meatballs as a cleaner protein option for kids.

Once people taste it—and discover how easy it is to work with—they see that tempeh belongs in any kitchen.

A Smarter Source of Protein

The plant-based protein market is crowded with ultra-processed meat substitutes. FERM takes a different path: minimal processing, maximum nutrition.

It’s food that fuels your body naturally—rich in protein, minerals like magnesium and calcium, and beneficial probiotics from FERMentation. Punam has experienced its benefits firsthand, recovering from protein and iron deficiencies by incorporating tempeh daily—no supplements needed.

Food That’s Good for You and the Planet

FERM isn’t just about nutrition—it’s about building a resilient food system. By offering multiple protein sources and prioritising organic, non-GMO ingredients, FERM supports both human health and environmental diversity.

“It’s about giving people options that nourish them and the planet,” says Punam.

Your Invitation to Try FERM

If you’ve never tried tempeh, FERM makes it easy. Steam or boil for a few minutes, slice, pan-fry, and enjoy—or skip the prep with ready-to-eat options. Add it to stir-fries, salads, pasta, wraps—any dish you love.

It’s chewy, nutty, satisfying, and made with integrity.

I found out last week—and it was just as energising, humbling, and inspiring as you’d imagine.

I was in Palo Alto for the Full Stack Facilitator training led by the brilliant team at AJ&Smart. It was one of the best learning experiences I’ve ever had—packed with insights, layered with reflection, and surrounded by some of the most talented facilitators from around the world.

We kicked things off with some of the most creative icebreakers I’ve ever seen. It set the tone for a week full of laughter, deep learning, and honest conversations about the realities of facilitation.

Staying Positive & Flexible Under Pressure

Facilitation is one of those jobs where you have to stay on your toes—mentally, emotionally, and sometimes even physically. After learning from the “Full Stack Facilitator” programme by AJ&Smart, I came away with a few key takeaways:

Stay optimistic

Stay adaptable

Don’t underestimate the power of reading the room.

This is part one of my facilitator learning series. Watch this space—two more deep dives on making workshops work better (and feel better) are coming later this week!

Meeting likeminded trainers and facilitators was the main win for me

Why Optimism Isn’t Optional (Even When Things Get Messy)

Facilitating workshops or meetings can be a roller coaster. There will always be setbacks, awkward silences, and moments of uncertainty. What matters is choosing optimism by default—even when things look a bit bleak. If I can stay positive, it helps everyone else in the room stay calm too. I’ve seen firsthand that clients and teams pick up on the vibe I bring. A “we’ve got this” attitude is contagious (in the best way), and even if I don’t always feel super chirpy, showing I believe in the group’s potential helps guide everyone through tougher moments.

Adaptability Starts With Letting Go of “Perfect Plans”

Real talk: something always goes off-script. I used to think sticking to the agenda was a sign of professionalism, but sometimes it’s actually the worst thing you can do. Now, I’m much more open to changing tack based on the group’s energy or new client insights. Ignoring the vibe just because my plan says otherwise never leads anywhere good. The best facilitators—like the ones at AJ&Smart—know when to hold onto the plan and when to toss it aside.

Reading the Room Is a Superpower

Awareness is the unsung hero of good facilitation. Noticing when people are disengaged, tired, or just plain over it matters just as much (maybe more) than sticking to the timetable. Sometimes you need to take a breather, or switch things up, to keep people engaged and the energy flowing. It’s all about supporting the group so they don’t get stuck or frustrated.

A global gathering of facilitators—from diverse industries and every corner of the world

Optimism + Adaptability = Credibility

There were times when I accidentally reinforced a client’s negativity by empathising a little too much. I thought I was helping but it actually just made things feel heavier. These days, I try to keep a realistic, unwavering optimism: listen, acknowledge, but always nudge the conversation (and the vibe) back towards solutions. When clients see you’re not thrown by chaos, it builds trust quickly.

The big picture? Facilitation isn’t just about following a process—it’s about creating an environment where people feel safe, supported, and confident that progress is always possible. I’m focusing on bringing more optimism, adaptability, and awareness into every session, because that’s what leads to memorable, meaningful results.

The Hidden Threat to Your Sustainability Strategy

If your team misalignment in sustainability strategy is going unnoticed, it might be the hidden reason your efforts aren’t working. You may assume the issue lies with limited resources, innovation gaps, or external pressures. But more often, the silent killer is closer to home: your own internal misalignment.

When your sustainability team speaks one language, your commercial team another, and your culinary staff doesn’t even know what the goal is — your strategy isn’t just stalling, it’s slowly suffocating.

What Does Misalignment Actually Look Like?

Misalignment in food sustainability teams manifests in several telling ways:

Different Languages, Different Priorities

Picture this scenario: Your sustainability manager talks passionately about regenerative agriculture and carbon offsets. Meanwhile, your procurement team focuses solely on cost per unit. Your chefs care about taste and presentation, while your marketing team wants claims they can promote. When everyone has different priorities and speaks different professional languages, collaboration becomes nearly impossible.

Strategy Without Implementation

Another common sign is the infamous “sustainability strategy” that sits beautifully formatted in a PDF — but never makes it off the page. You’ve likely seen it before: comprehensive goals, sleek graphics, ambitious targets… and absolutely no one implementing them in their daily work.

Metrics That Don’t Match

Perhaps your sustainability team tracks carbon emissions, while your operations team measures efficiency in terms of labour hours, and your sales team only cares about revenue. With disconnected metrics, how can you possibly know if you’re making real progress?

Why Misalignment Is So Dangerous

The truly insidious thing about misalignment is that it doesn’t cause immediate, visible failure. Instead, it creates a slow deterioration that’s hard to detect until significant damage has been done.

It Erodes Trust and Momentum

When teams aren’t aligned, promises get broken. Your marketing team might promote your company’s commitment to local sourcing, only to have the procurement team opt for cheaper imported alternatives. These disconnects eventually erode trust both internally and with your customers.

It Creates Silos and Redundancy

Misaligned teams often duplicate efforts or work at cross-purposes. Your R&D team might spend months developing a low-carbon menu item that your operations team can’t actually execute, or your supply chain team might vet sustainable suppliers that don’t meet your finance team’s cost requirements.

It Prevents Systemic Solutions

Most importantly, misalignment prevents you from addressing interconnected sustainability challenges. Research shows that food system barriers are deeply intertwined—technological, behavioural, and political factors all influence each other. When teams focus only on their particular piece of the puzzle, comprehensive solutions become impossible.

Real-World Impact: When Misalignment Strikes

Let’s look at some real examples of how misalignment undermines sustainability efforts:

The Farm-to-Table Restaurant That Wasn’t

A restaurant group proudly launched a farm-to-table concept, with marketing materials highlighting direct relationships with local farmers. The reality? Their procurement system was still centralised, and kitchen managers could only order through approved vendors—none of which were the local farms featured in their marketing. The result was a disconnect between promise and reality that eventually damaged their reputation.

The Carbon Reduction Goal That Nobody Owned

A hotel chain announced an ambitious goal to reduce food-related emissions by 25% over five years. Two years in, they discovered almost no progress had been made. Why? The sustainability team that set the goal had no authority over menu development or purchasing. Meanwhile, the culinary team had never been properly briefed on how their choices affected emissions, and the purchasing team was still incentivised solely on cost savings.

The Food Waste Initiative That Fizzled

A food service company launched a food waste reduction programme with great fanfare. They invested in expensive measurement tools and training—but six months later, waste levels remained unchanged. The missing piece? The operations team was still measured on speed of service, with no incentives tied to waste reduction. When time pressure hit, waste reduction was the first priority abandoned.

How to Solve the Misalignment Problem

If you recognise these symptoms in your organisation, don’t despair. Misalignment can be fixed—but it requires intentional effort. Here’s how to start:

1. Create a Shared Language and Purpose

Begin by ensuring everyone understands what sustainability means for your organisation—not just in technical terms, but in practical, everyday language that resonates across departments.

A food service company we worked with created a simple one-page “sustainability dictionary” that translated complex terms into practical definitions everyone could understand. Terms like “regenerative agriculture” became “farming that puts back more than it takes,” making the concept accessible to everyone from executive chefs to front-of-house staff.

2. Co-Create Your Strategy

Rather than having your sustainability team create a strategy in isolation, involve representatives from every function. When people help build the plan, they’re far more likely to implement it.

One of our clients formed a cross-functional “Food Vision Team” with members from operations, culinary, marketing, procurement, and finance. They met weekly for eight weeks to co-create their sustainability roadmap. The result? A plan that everyone genuinely believed in and felt ownership over.

3. Align Incentives and Metrics

Ensure that what gets measured and rewarded is consistent across teams. If your sustainability team is incentivised to reduce emissions but your procurement team is rewarded solely for cost savings, conflict is inevitable.

4. Build in Regular Cross-Functional Touchpoints

Create structured opportunities for different teams to share their challenges and insights. This might mean weekly stand-ups, monthly cross-functional reviews, or quarterly alignment workshops.

5. Focus on One Measurable Goal at a Time

Rather than trying to tackle everything at once, align your organisation around one clear, measurable goal. Once you’ve achieved it together, move on to the next priority.

A hotel group we worked with decided to focus exclusively on reducing food waste for their first year of sustainability work. By having a single, shared focus, they avoided the confusion of competing priorities and achieved a 34% reduction in kitchen waste—building momentum and trust for future initiatives.

Breaking the Silence: Moving Forward Together

The first step to solving any problem is acknowledging it exists. If misalignment is silently undermining your sustainability efforts, bring it into the open. Start conversations across your organisation about how different teams perceive your sustainability goals and what barriers they face in implementing them.

Remember, addressing misalignment isn’t just about improving your sustainability outcomes—it’s about creating a more effective, cohesive organisation overall. When everyone speaks the same language, understands the same goals, and works from the same roadmap, progress becomes exponential.

Time to Align Your Team?

That’s why we created the Food Vision Course: an 8-week team programme designed to align your people, co-create your roadmap, and make sustainability your competitive edge.

No fluff. No PowerPoint decks. Just one bold purpose, one measurable goal, and a strategy people actually believe in.

The Truth About Sustainability Strategies Nobody Wants to Hear

Let’s be honest—most sustainability strategies fail to deliver. They look good on paper, but fall short in practice. But why do sustainability strategies fail time and time again? It’s not just about limited budgets or a lack of innovation. Instead, the real issue runs deeper.

Everywhere you look, you’ll find beautifully designed PDFs packed with ambitious targets, visionary statements, and polished roadmaps. These documents often make their way into board meetings, internal newsletters, and corporate websites.

Yet despite all this visibility, nothing actually changes.

In fact, research shows that organisations consistently struggle to translate ambition into results, even while acknowledging the urgent need for sustainability transformation. Consequently, the gap between intention and implementation isn’t just disappointing—it’s dangerously unsustainable for both business performance and planetary health.

Why Most Sustainability Strategies Collect Digital Dust

The Misalignment Epidemic

The silent killer of sustainability initiatives? Misalignment.

For example, when your sustainability team speaks one language, commercial speaks another, and culinary doesn’t even know what the goal is—your strategy stalls before it starts. As a result, even the most brilliant strategies wither. This departmental disconnect creates a perfect storm where even the most brilliant strategies wither from lack of shared understanding.

A sustainability document becomes a true strategy only when it reshapes daily operations, investment decisions, and performance metrics—not when it simply fills a PDF on the corporate website.

The Ownership Vacuum

“Great meeting everyone! Let’s reconvene in six months to check our progress.”

Sound familiar? In the absence of clear ownership and accountability, sustainability initiatives become everyone’s theoretical responsibility and no one’s actual job. This creates what we call the “ownership vacuum”—a space where good intentions disappear into the ether of daily operations and quarterly targets.

As one food service executive told us: “We had three sustainability workshops in 2023. They all ended with enthusiasm and action items. Still, every time we returned to our desks, we got pulled right back into business as usual—and nothing changed.”

The Implementation Gap

Still, when there’s alignment and ownership, many organisations still fall into the implementation trap: jumping straight to tactics before agreeing on what success looks like.

The research backs this up. Organisations struggle with:

Stakeholder resistance to upfront costs – Sustainability initiatives frequently require significant initial investments with longer-term payoffs, creating hesitation among leadership focused on short-term returns

Operational confusion – Teams lack coherent directives for translating strategy into actionable steps

Institutional inertia – Existing economic paradigms prioritising short-term profits actively undermine sustainability efforts

From Shelfware to Shared Vision: What Actually Works

Based on our experience, after working with food service teams across multiple countries: the fastest way to get your teams aligned around sustainability isn’t more top-down messaging—it’s co-creation.

Co-Creation Trumps Dictation

Put simply, when people build the plan together, they own the outcomes.

At Future Green, we’ve seen this play out repeatedly. Two years ago, a team we worked with had no real narrative in client conversations—just checklists. Today? Clients ask them for their 10-point sustainability plan before they even pitch.

What changed? They stopped treating sustainability as a specialist’s domain and started engaging cross-functional teams in creating solutions. This shift from “sustainability team’s responsibility” to “our shared mission” completely transformed how they approached implementation.

Clear Goals Beat Vague Ambitions

“We want to be more sustainable” isn’t a goal—it’s a wish.

Effective strategies anchor around specific, measurable targets that teams can rally behind. In turn, this specificity creates the conditions for actual progress rather than perpetual planning.

As one participant in our Food Vision Course noted: “For years, we had been saying ‘sustainability is important to us’ without defining what that actually meant in practice. Once we agreed on our two-year goal of reducing food waste by 35%, everything changed. Suddenly we had a North Star that everyone—from operations to marketing—could understand and contribute to.”

Structured Follow-Through Prevents Fade-Out

Here’s what kills momentum in most teams: You finish a great workshop. The post-its are glowing with potential. And then… nothing happens.

The antidote? Structured follow-through with:

Clear role mapping that defines who owns what

Regular check-in points built into existing meeting cadences

Visibility mechanisms that track and celebrate progress

6-month follow-up sessions to review and recalibrate

The Formula for Sustainability That Sticks

After years of working with food businesses on their sustainability journeys, we’ve distilled the formula that separates successful strategies from shelf-dwelling documents:

🎯 Purpose + 🗺️ Roadmap + 👥 Confidence to Deliver

Ultimately, when teams align around why sustainability matters to them specifically, what concrete steps they’ll take, and how they’ll overcome obstacles—implementation follows naturally.

Why Co-Creation Is the Missing Ingredient

What I wish someone had told me years ago: The fastest way to get your teams aligned around sustainability isn’t more top-down messaging—it’s co-creation.

When diverse stakeholders build the strategy together, several powerful things happen:

Shared language emerges – Teams develop common terminology and frameworks for discussing sustainability

Hidden obstacles surface early – Practical challenges that might derail implementation get addressed proactively

Cross-functional innovation flourishes – Solutions emerge that no single department could have developed alone

Implementation resistance decreases – People don’t resist what they help create

This approach is particularly crucial for food businesses, where sustainability touches everything from supply chain to customer experience, from kitchen operations to marketing messaging.

As we saw in our work with Compass Group Hong Kong, bringing diverse stakeholders together created breakthrough moments that wouldn’t have happened in siloed planning.

Introducing the Food Vision Course: Strategy That Sticks

That’s why we created the Food Vision Course: an 8-week team programme designed to align your people, co-create your roadmap, and make sustainability your competitive edge.

No fluff. No PowerPoint decks. Just one bold purpose, one measurable goal, and a strategy people actually believe in.

In the Food Vision Course, we flip the typical approach:

✔️ Week 1: Define your purpose and 2-Year Goal
✔️ Week 4: Surface the big “Can We?” questions that are blocking progress
✔️ Week 8: Leave with a co-created roadmap and internal champions ready to lead

But what makes it really different? We focus on practical delivery—weekly reflections, pre-designed templates, prioritisation frameworks, and example timelines.

The course also ends with a 6-month follow-up session—built in from the start—to check alignment, adjust the roadmap, and make sure real progress is happening.

From Strategy on Paper to Strategy in Action

The biggest myth in sustainability? That a strong strategy is just about technical know-how.

In reality, the best strategies are:

✔️ Co-created
✔️ Communicated clearly
✔️ Owned by your internal teams

The businesses that successfully implement sustainability don’t just have better plans—they have better processes for creating and executing those plans. They recognise that sustainability isn’t a technical challenge to be solved but an adaptive challenge that requires new ways of thinking and working together.

Lead the Future of Sustainable Food

Let’s be real. Everyone says they want a sustainable food system. But when it comes to actually building the roadmap to get there, most organisations struggle with endless task lists instead of strategy, teams unsure who owns what, and client-facing staff afraid to say the wrong thing.

The truth is: sustainability feels big. Complex. Sometimes overwhelming.

That’s why our approach focuses not just on planning—but on making things make sense. For your team. For your clients. For your strategy.

If you’re ready to move beyond sustainability as a static PDF and transform it into your competitive advantage, we invite you to join the waitlist for our Food Vision Course.

Because a strategy isn’t a strategy if no one’s using it.

How to Make Your Menu More Sustainable in 2025 (Without Breaking the Bank)

In today’s food landscape, sustainability isn’t just a buzzword—it’s becoming a business necessity. With increasing environmental regulations, changing consumer preferences, and rising food costs, creating a more sustainable menu is both an ethical choice and a smart business move. The good news? Going green doesn’t have to drain your resources.

At Future Green, we’ve worked with hundreds of food businesses that have successfully transformed their menus to be more planet-friendly while maintaining (or even improving) their bottom line. In this guide, we’ll share practical strategies that won’t break the bank, helping you navigate the sustainability landscape of 2025.

Why Sustainable Menus Matter in 2025

Before diving into the how, let’s quickly address the why. Today’s diners—especially Millennials and Gen Z—increasingly base their dining decisions on sustainability credentials. Recent industry surveys show that 73% of consumers consider environmental impact when choosing where to eat, and 68% are willing to pay slightly more for sustainable options.

Beyond customer preferences, sustainable menu practices often lead to:

Reduced food and operational costs

Less waste and lower disposal fees

Stronger relationships with local suppliers

Enhanced brand reputation

Compliance with evolving regulations

The key is implementing changes strategically—focusing on approaches that deliver both environmental and financial benefits.

1. Embrace Seasonal and Local Sourcing

One of the most effective ways to make your menu more sustainable (while keeping costs down) is to embrace seasonal and local ingredients.

Benefits of the Seasonal Approach

Seasonal produce is typically cheaper, fresher, and requires fewer resources to grow. When fruits and vegetables are in season locally, they don’t need heated greenhouses or long-distance transportation, which means:

Lower food costs during peak season

Better flavor and nutritional value

Reduced carbon footprint

More diverse menu offerings throughout the year

How to Implement:

Create a flexible menu structure: Design your menu with sections that can easily accommodate seasonal changes. For example, keep your “Market Vegetables” description general on printed menus, then specify the current seasonal options on daily specials boards or digital menus.

Develop relationships with local farmers: Many small-scale farmers offer competitive prices for direct purchases, especially for “seconds” (slightly imperfect produce). These relationships can lead to better pricing and even custom growing arrangements.

Plan your menu calendar: Map out seasonal availability in your region and plan menu changes accordingly. This advance planning helps kitchen staff adapt and creates marketing opportunities around seasonal menu launches.

Cost-saving tip: When local produce is abundant and cheap, preserve extras through freezing, pickling, fermenting, or dehydrating. These preserved items can become signature ingredients during off-seasons.

2. Reduce Food Waste Strategically

Food waste is both an environmental issue and a direct hit to your bottom line. The average food business wastes 4-10% of food purchased before it even reaches customers, with additional waste from uneaten portions.

Smart Waste Reduction Strategies:

Conduct a waste audit: Before making changes, understand exactly what’s being thrown away and why. Track kitchen waste for two weeks, categorising it by type (prep scraps, spoilage, plate waste) and identifying patterns.

Implement a nose-to-tail, root-to-stem approach: Train your kitchen team to use every edible part of ingredients:

Vegetable trimmings and herb stems for stocks and sauces

Citrus peels for zests, infusions, or garnishes

Stale bread for croutons, breadcrumbs, or bread pudding

Overripe fruit for sorbets, jams, or cocktails

Rethink portion sizes: Rather than serving oversized portions that often end up in the trash, consider offering smaller standard portions with affordable add-ons. This reduces plate waste while maintaining value perception.

Use inventory management tech: Digital inventory systems can track ingredient usage, predict needs, and flag items approaching expiration. Many affordable cloud-based options now exist specifically for small and medium food businesses.

Cost-saving tip: Partner with food rescue organisations that can collect and redistribute excess food, potentially qualifying your business for enhanced tax deductions while reducing disposal costs.

3. Design a Plant-Forward Menu

Plant-forward menus—where vegetables, grains, and legumes take center stage—are one of the most powerful sustainability shifts you can make. They’re also typically less expensive to execute than meat-heavy menus.

Practical Approaches:

Start with the vegetables: Rather than treating plants as sides or garnishes, begin menu development by focusing on seasonal produce, then add proteins as complementary elements.

Create craveable plant-based options: Invest time in developing plant-based dishes that stand on their own merits. Techniques like fermentation, smoking, aging, and creative spice blends can create depth and complexity without animal products.

Reduce meat portion sizes: When featuring meat, make it a supporting player rather than the star. A 3-4 oz portion of quality meat alongside abundant vegetables and grains can be more satisfying and sustainable than a 10 oz center-of-plate protein.

Explore global cuisines: Many traditional food cultures—from Mediterranean to East Asian to West African—offer rich traditions of plant-centered cooking that are inherently sustainable and full of flavor.

Cost-saving tip: Beans, lentils, and other legumes cost a fraction of animal proteins while offering excellent nutritional value. Batch-cooking these items and featuring them across multiple menu items can significantly reduce food costs.

4. Source Sustainable Seafood Smartly

Seafood sustainability can be complex, but a few simple principles can guide your purchasing:

Best Practices:

Prioritise lower-trophic species: Small, fast-reproducing fish (sardines, mackerel) and bivalves (mussels, clams, oysters) generally have lower environmental impacts and are often more affordable than premium fin fish.

Source locally when possible: Coastal regions typically have local seafood options that require less transportation and support local fishing communities.

Use certification guides: The Marine Stewardship Council (MSC) and Aquaculture Stewardship Council (ASC) certifications help identify more sustainable options, while resources like Seafood Watch provide region-specific recommendations.

Consider aquaculture innovations: Farm-raised seafood isn’t inherently good or bad—it depends on practices. Closed-system aquaculture and integrated multi-trophic aquaculture (IMTA) can offer sustainable alternatives to wild-caught options.

Cost-saving tip: Secondary cuts and underutilised species (often called “trash fish”) can be significantly cheaper while offering excellent culinary potential. Work with a knowledgeable seafood purveyor to identify affordable sustainable options.

5. Make Smart Meat Choices

When featuring meat on your menu, sustainability and cost considerations can go hand-in-hand:

Sustainable Approaches:

Focus on quality over quantity: Source higher-welfare, sustainably raised meat and use it judiciously across the menu. The premium price per pound is offset by using less overall.

Use the whole animal: Working with smaller producers to purchase whole animals or less popular cuts can reduce costs while ensuring nothing goes to waste. This might mean featuring different cuts throughout the week.

Consider blended options: “Blended” dishes that combine smaller amounts of meat with mushrooms, legumes, or other plants can reduce environmental impact while stretching your meat budget.

Explore alternative proteins: As production scales up, options like precision fermentation proteins and cultivated meat are becoming more affordable alternatives to conventional animal products.

Cost-saving tip: Secondary cuts (chuck, shank, neck) typically cost 30-50% less than premium cuts while offering excellent flavor, especially when prepared with slow-cooking methods.

6. Communicate Your Sustainable Menu Effectively

The sustainability benefits of your menu won’t translate to business advantages if customers don’t know about them. Effective communication is essential:

Effective Strategies:

Tell your sourcing stories: Feature brief, specific information about key suppliers on your menu, website, and social media. Authentic relationships with producers resonate more than generic “local” claims.

Train your staff: Ensure your team can confidently answer questions about where ingredients come from and why certain sustainability choices were made. This knowledge builds trust with customers.

Highlight sustainable options without preaching: Use subtle indicators (icons, brief descriptions) to help sustainability-minded customers identify options that align with their values.

Share your journey honestly: Sustainability is a process, not a destination. Being transparent about areas where you’re doing well and where you’re still working to improve builds credibility.

Cost-saving tip: User-generated content from customers sharing your sustainable dishes on social media can be more effective than paid advertising. Encourage sharing with Instagram-friendly presentations and branded hashtags.

7. Operational Efficiency for Sustainability and Savings

Some of the most impactful sustainability measures happen behind the scenes:

Key Considerations:

Energy-efficient equipment: When replacing kitchen equipment, prioritise energy-efficient models. The upfront premium typically pays for itself in 1-3 years through reduced utility bills.

Water conservation: Low-flow pre-rinse spray valves, efficient dishwashers, and water-saving practices can significantly reduce water usage and associated costs.

Packaging choices: For takeout operations, biodegradable packaging is increasingly comparable in price to conventional options. Where possible, offer incentives for customers to bring reusable containers.

Menu engineering for sustainability: Analyse which menu items use the most resources and create the most waste, then redesign or replace them with more sustainable alternatives.

Cost-saving tip: Many utilities and local governments offer rebates or incentives for energy and water efficiency upgrades. Check with your providers before making changes.

Ready to Make Your Menu More Sustainable?

Creating a more sustainable menu isn’t an all-or-nothing proposition. The most successful businesses start with a few high-impact changes, measure results, and gradually expand their efforts.

Begin by identifying your “sustainability hotspots”—areas where you can make the biggest environmental impact while maintaining or improving your financial performance. For most food businesses, focusing on seasonal sourcing, food waste reduction, and plant-forward menu development offers the best initial return on investment.

Remember that sustainability is as much about building resilient business models as it is about environmental protection. The strategies outlined here are designed to strengthen your operation while reducing its environmental footprint—a winning combination in today’s competitive market.

In conversation with Heidi and Punam

The Return Revolution: How Muuse Is Ditching Disposables One Cup at a Time

Imagine borrowing your coffee cup the same way you’d borrow a library book or e-book – no deposit, no hassle, just a smarter way to enjoy your daily brew. That’s the bold, behavioural-shifting world Muuse is building, and Natasha is helping lead the charge in Hong Kong.

After nearly two decades of corporate experience driving Global and Regional Transformation Programmes, Natasha made the leap to Muuse in 2024 – a company she first discovered while leading internal eco initiatives at her former workplace. What started as an office pilot became a career-defining passion.

“It’s about changing behaviour,” Natasha says. “Disposables are so unnecessary – Muuse makes it easy, seamless, and even rewarding to reuse.”

Making Reuse the Easy Option – A Free Service for Users

So how does it work? In business districts like Hong Kong’s Taikoo Place, Muuse provides sleek stainless steel cups and food containers that customers can borrow (for free!) using Muuse app – then return at one of many smart bins throughout the area. It’s user-centric reuse, with zero friction. Muuse is also live at 34 Starbucks stores across Hong Kong where users can get their coffee served in a reusable cup and return it at any of these 34 stores.

With a whopping 99% return rate across four countries, Muuse has mastered circular design with real-life accountability. No deposits, no surprises – just return your container within 30 days, or pay for the container. That clear boundary keeps the system flowing smoothly.

The reuse model thrives in locations with repeat foot traffic: offices, stadiums, events, university & school campuses, & tourist spots. Places where habits form fast. And Muuse doesn’t just drop off containers and hope for the best – they design entire experiences: branded reusables, reverse logistics, signage, staff training, data dashboards, and promotions that reward participation.

Gamifying Green: Why Reuse Is Winning Hearts (and Leaderboards)

Natasha and team at Muuse don’t just rely on values – they fuel behaviour change with a smart mix of gamification, incentives, and culture-building. A recent month-long restaurant competition in Taikoo Place saw standout partner “Quarter” blow away the leaderboard with 3x more borrows than the runner-up.

Other perks? Regular promos like free drinks, dollar discounts at partner cafes which are regularly promoted on Muuse app. The message: doing the right thing should feel good – and be easier than the wasteful default.

Backstage at Coldplay: Going Big on Events

From Singapore’s Sundown Festival (drawing over 50,000 attendees) to Toronto’s Coldplay concerts, Muuse is reshaping how large-scale events manage waste. Their full-service reuse package includes everything: RFID enabled processes , custom branding, on-site staffing, and logistics down to the last rinse cycle. With a 99% return rate across all countries, and reusable cups used over 1,000 times, the system is proven to scale.

At Singapore’s Sentosa resort, Muuse helped divert more than 8,000 kilos of waste in a single year. It’s not just about less waste. For organisers, it’s about fewer headaches, better ESG reporting, and real cost savings after just a few events.

“Reuse works, but it needs scale and support,” Natasha notes. “We need policies that promote responsible waste management to encourage widespread adoption of reuse, making sustainability the standard rather than the exception.”

What’s Next for Muuse?

The future? Expanding deeper in Asia – into Korea, Australia, Taiwan – and embedding in more event venues, tourist attractions, and campuses. And yes, one day in Disneyland Hong Kong!

But wherever they go, the mission remains the same: design for humans, and the planet will benefit too.

As Natasha puts it: “Think about someone who doesn’t care about the environment – would they still use your system? If the answer is yes, that’s the goal.”

🎧 Catch the full interview with Natasha on the podcast — and get inspired to make reuse the new norm.

There’s no blueprint for building a better food system — but at Future Green, we’re committed to shaping one anyway.

Last week, we hit a huge milestone: we’ve been officially recertified as a B Corporation! 🎉

This recognition isn’t just a stamp of approval — it’s a deep affirmation of how we show up, what we value, and the kind of change we’re working to drive every day.

As a consultancy focused on sustainable food systems across the globe, we know that transformation doesn’t happen with slogans. It happens through strategy, systems, and the courage to make hard choices. That’s what B Corp is about. And going through the recertification process — again — reminded us exactly why we’re on this path.

What It Means to Be a B Corp

B Corp Certification is awarded by B Lab, a global nonprofit that’s redefining what it means to be a successful business. It’s not about being the best in the world — it’s about being the best for the world.

To become a B Corp, companies undergo a rigorous assessment of their impact across five areas: governance, workers, community, environment, and customers. You can’t just talk the talk — you have to prove it, with policies, practices, and measurable outcomes. Companies must recertify every three years, with standards that evolve over time.

This isn’t a marketing badge. It’s a signal of accountability and ambition. It’s about joining a global movement of businesses committed to using profits and growth as a force for good.
Why It Matters to Us

We didn’t pursue B Corp certification for the bragging rights. We did it because it holds us to a higher standard — one we believe every company should be aiming for.

Our work is rooted in helping food and drinks brands, foodservice teams, chefs, and large-scale operators make sustainability actionable — from climate-smart menus and regenerative supply chains to employee training and ESG strategy. The B Impact Assessment pushes us to reflect on the way we operate. Not just the services we offer — but how we treat our team, how we show up in our community, how transparent our operations are, and how aligned we are with our mission.

And let’s be honest: this process isn’t easy. And that’s exactly the point.

What We’ve Learned From Recertification

This journey wasn’t just a paperwork exercise. It was a strategic mirror. Here’s what stood out:

Saying “sustainability matters” is easy. Building it into every decision? That’s the real work.

Culture is strategy. You can have all the frameworks in the world, but if your team doesn’t believe in the mission, none of it sticks.

Measurement is essential — but not the endgame. You need metrics, yes. But the magic lives in how those metrics spark action, engagement, and transformation.

These lessons now shape how we approach every client project — whether it’s a kitchen decarbonisation sprint, a supplier engagement program, or a training series for internal champions.

Why B Corp Is Just the Beginning

Let’s be clear: being re-certified doesn’t mean we’ve “made it.” In fact, it’s the opposite. The standards get tougher. The expectations get higher. And the world? It needs more from all of us.

But that’s exactly why this matters.

B Corp keeps us honest. It challenges us to walk our talk. And most importantly, it connects us to a global community of businesses working toward the same vision: a more inclusive, equitable, and regenerative economy.

Want to see how we scored and what we’re working on next? Check out our official B Corp profile.

Gratitude and Momentum

To our team: you made this happen. Your commitment to purpose-driven work, your creativity, and your grit — that’s the engine behind this recertification.

To our clients and partners: thank you for choosing to do things differently. Thank you for pushing the boundaries with us. And thank you for believing in progress, even when it’s messy.

To the Future Green community: let’s keep going.

The work ahead isn’t easy — but it’s urgent, it’s necessary, and it’s ours to do.

Together, we’re not just imagining a better food system. We’re building it. 🌱
