Overview

Compass Group Hong Kong, a leading foodservice provider serving institutions, businesses, and education sectors, has long been a pioneer in sustainable dining. But with the urgency of climate, health, and innovation evolving fast, their culinary leadership team needed to reimagine their sustainability ambitions — and create a roadmap to accelerate real change across operations.

Our Approach

Future Green partnered with Compass Group Hong Kong to run an immersive two-day Sustainability Strategy Sprint. Building on our long-standing collaboration (including a workshop in 2023), this Sprint brought together leaders from culinary, procurement, operations, and client-facing teams to align on a common vision and co-create actionable priorities.

Together, we explored:

  • The evolving sustainability landscape across Asia’s food sector

  • Key business drivers and client expectations shaping future menus

  • Compass HK’s existing initiatives and opportunities for alignment

  • A framework for bold-yet-practical strategy setting

  • Cross-departmental collaboration and team-driven prioritisation

The result? A bold but realistic roadmap tailored to Compass HK’s business needs — created by the people who would lead the change.

Inside the Two-Day Sprint: From Insight to Action

A two-day Sustainability Strategy Sprint, co-developed through interviews and pre-sprint surveys with Compass leadership. The sprint brought together over 30 people from culinary, procurement, operations, and HR to co-create a shared roadmap for impact.

Together, we:

  • Defined a shared purpose and a bold 2-year goal: “To be the top catering service partner to work with or work for — sustainable in everything we do”

  • Aligned on six guiding policies across training, suppliers, culture, and innovation

  • Mapped out the most pressing questions blocking progress — from procurement challenges to cultural engagement

  • Prototyped 10 strategic initiatives, pressure-tested by cross-functional teams

  • Built an actionable execution roadmap with internal owners, timelines, and KPIs

The energy was high. The outcomes? Even higher.

Key Outcomes Achieved

  • A Strategic Compass
    The group built actionable guiding policies (training, culture, innovation, etc.) to help teams make consistent, sustainable decisions.
  • 10 Signature Projects
    From launching a hydroponic produce pilot to rolling out a sustainable loyalty programme and eliminating antibiotic chicken, the team co-designed priority projects with phase-wise execution plans.
  • Data-Driven Culture
    Projects include Power BI-enabled tracking systems and dashboards for food waste and carbon impact.
  • Capability Building
    Plans for Carbon Literacy training and storytelling toolkits empower chefs, staff, and client teams to become sustainability champions.
  • Clear Roadmap
    The roadmap includes Now–Next–Later phases, with cross-functional ownership and a sustainability council to maintain momentum.

Why It Worked

Our Sprint methodology is designed for time-poor teams who want meaningful outcomes — fast. Compass Group’s culture of collaboration and deep culinary experience meant they were ready to challenge assumptions, ask big questions, and move toward clear, shared decisions.

The sprint format gave Compass HK the space to reflect, learn, ideate, and align. With strong leadership support and open cross-team collaboration, even complex challenges (like procurement of sustainable ingredients or tracking food waste) became solvable.

Future Green’s frameworks enabled Compass to not just brainstorm — but build a business case and plan for real change.

What’s Next

With strategic clarity and internal ownership in place, Compass Group Hong Kong is now moving into implementation mode. Future Green is continuing to support feasibility testing, staff training, and Design Sprints to accelerate key projects.
